How to Structure Chatter Pay: Hourly, Commission or Hybrid

How to Set a Fair Chatter Pay Structure for Your Agency

11 min read

For most agencies, a hybrid structure works best: a base hourly rate plus a commission on the sales a chatter helps close. The base gives chatters stable income and makes reliable people easier to hire, and the commission rewards better conversations. Set both from your own margins, then agree the rules in writing before the first shift.

A chatter pay structure is the set of rules that decides how a chatter earns: a fixed hourly rate, a percentage of the revenue they generate, or both, plus the rules for what counts and when it is paid. This guide gives you a method to set your own numbers rather than a rate to copy, because the right figures depend on your accounts, margins and markets. If you are still building the team, see how agencies hire OnlyFans chatters on DonutJobs, including shift planning and test scores.

The Three Main Pay Models

There are three models in use: hourly, commission only and hybrid. Each one puts the risk of a slow month in a different place.

Hourly

Hybrid

Hourly pay

You pay a fixed rate for each hour worked. It is the easiest model to run: the chatter knows what they will earn, you know what you will spend, and hours are easy to verify. On DonutJobs paid plans, time tracking is included, so the hours behind each payment are on record. Your cost per shift stays the same whether the chatter sells well or not, which is why many agencies add a performance element once they have data.

Commission only

The chatter earns a percentage of the sales, tips or new subscriptions they generate. For the agency, cost moves with revenue. For the chatter, income is unpredictable and quiet shifts pay nothing, so commission-only roles tend to draw fewer experienced applicants.

Hybrid (base plus commission)

The chatter earns a base hourly rate plus commission on top. DonutJobs' guide to chatter skills, duties and pay notes that many chatter roles combine a base hourly rate with a commission, that the commission could be a percentage of sales, tips or new subscriptions, and that agencies often pay more for overnight or weekend shifts. It balances stability for the chatter with a performance incentive for the agency.

Work Out What Chatting Can Cost You

Start from the share of revenue you can afford to spend on chatting, then split it between base and commission. This example uses letters and index units so you can drop in your own figures; nothing here is a market rate.

  • Let R be attributed revenue for the month, F the fixed base cost of the chatter's hours and r the commission rate.
  • Total chatting cost is F plus (r x R), so cost as a share of revenue is (F divided by R) plus r.
  • Set F at 10 index units. In a normal month R is 100 units, so the base share is 10%, plus r.
  • In a slow month R falls to 40 units. The base share is now 10 divided by 40, which is 25%, plus r.

The commission adjusts on its own when revenue drops; the base does not. That is why the size of the base matters most. Decide the total share you can afford, subtract the base share you expect in a normal month, and what is left is your room for commission. Run the formula for a strong, normal and slow month before you commit.

When Commission Only Beats Hybrid for the Chatter

A commission-only offer pays the chatter more than a hybrid offer only once their monthly sales pass a break-even point. Knowing that point tells you whether a commission-only role will look attractive to experienced candidates on your accounts.

  • Let B be the monthly base in the hybrid offer, h the hybrid commission rate and c the commission-only rate.
  • The two offers pay the same when monthly sales equal B divided by (c minus h).
  • Example in index units: with a base of 100 units and a commission-only rate 5 percentage points higher than the hybrid rate, break-even is 100 divided by 0.05, which is 2,000 units of sales a month.

If a single chatter on your accounts rarely closes more than the break-even figure, a commission-only offer will lose out to hybrid roles elsewhere, and you are likely to see more turnover. If your accounts regularly sell well above it, commission only can work for proven closers.

Write Down What Counts Towards Commission

Commission works only when everyone trusts the numbers, so agree the rules in writing before the first shift. Most disputes come from vague rules, not from the percentage itself.

  • What counts: PPV sales, tips, new subscriptions, renewals or custom requests. Name each one.
  • The base: say whether commission is paid on gross sales or on net revenue after the platform's fee.
  • Shared accounts: when several chatters work one account, decide how sales are attributed, for example by the chatter logged in when the sale closed, tracked per chatter in your CRM or chatting tool.
  • Refunds and chargebacks: say whether refunded or charged-back sales are deducted from a later payout, and for how long.
  • Payment terms: schedule, currency, method and who covers transfer fees.
  • A monthly statement: a short summary so the chatter can see how commission was calculated.
  • Shift pattern: hours, days and any higher base for overnight or weekend shifts.

DonutJobs' guide to how employers pay remote hires covers payment methods such as Wise, Payoneer, PayPal and bank transfer, and the transfer fees to agree.

Shift Premiums and 24/7 Cover

If an account needs cover around the clock, plan pay by seat hours, not by headcount. One seat on one account for 24 hours a day is 168 hours a week, which is 4.2 chatters at 40 hours: four full-time plus a part-time float, or five full-time.

Multiply your base rate by 168 hours to see the weekly base cost of one always-on seat before any commission, then decide where a premium is needed. A higher base for overnight or weekend shifts helps fill the hours nobody wants, but check where your chatters live first: a US evening shift is a daytime shift in Manila, so it may not need a premium at all. For headcount planning, see how many chatters an agency needs per creator.

When to Add Tiers and Bonuses

Add tiers only once you have a few months of clean data per chatter. A tier raises the commission rate when attributed revenue passes an agreed monthly threshold, which rewards your strongest closers without raising costs on quieter accounts.

Keep tiers simple: two or three levels, thresholds set from real past months, and the rate applied from the start of the next pay period. Announce any change before it applies, never mid-month. A fixed bonus for reliability, such as no missed shifts in a month, works well alongside commission because it rewards behaviour commission does not measure.

Contractor or Employee: Check Before You Set Pay

How you pay a chatter does not decide their legal status; how the work is controlled does. Many agencies hire remote chatters as independent contractors, but tight control over hours and methods can point the other way, and employee status brings minimum wage, holiday and tax duties.

  • United States: the IRS looks at behavioural control, financial control and the type of relationship, and says a worker is an employee if you can control what will be done and how, "even if the worker can choose to work remotely".
  • United Kingdom: GOV.UK says someone is probably self-employed if, among other things, they are not under direct supervision, submit invoices and are responsible for their own tax and National Insurance.
  • Australia: the ATO describes employees as working in and as part of your business, while contractors provide services to it.

This is general information, not legal or tax advice. Pay and classification rules vary by place, so check the requirements where you and your chatter are based with a qualified adviser.

Hire and Pay Your Chatters on DonutJobs

Here is how to turn a pay structure into a working team.

  1. Create your account and post an OF Chatter role. State your shift hours and whether pay is hourly or hybrid, with your commission rules.
  2. On Agency or Pro, add Formbuilder knockout questions for shift availability and chatting experience so your applicant list arrives filtered.
  3. On Agency or Pro, search the talent pool with Magic Search and Swipe and filter by skills and test scores. Candidates can complete up to four checks: internet speed, English, typing speed and a recorded voice sample.
  4. Run a paid trial shift on hourly pay, scored against a simple rubric, then move proven chatters onto your hybrid structure once you can measure results. DonutJobs' guide on how agencies test chatter candidates has a roleplay format.
  5. Send the offer through in-app chat with your pay terms in writing. On paid plans, use time tracking to keep a record of hours worked.

Why Chatter Teams Start on DonutJobs

DonutJobs suits agencies that want to set their own pay terms and hire directly. You agree the rate, commission and schedule with each chatter and pay them directly, with no per-hire fee, no placement fee and no commission on wages.

Among 27,197 candidate profiles (October 2026), 2,337 name OnlyFans, Fansly, OFM work or an agency tool. These are self-reported, so the optional checks matter: scores for internet speed, English and typing, plus a recorded voice sample where the candidate has completed them, show on the profile, and you can filter to candidates who pass the bars you set. Scores help you build a shortlist; the paid trial shift tells you who can sell.

The Free plan covers one job post and up to 10 applications with no card. Agency adds 10 active posts a month, instant publishing and unlimited talent pool outreach, and Pro adds five team seats for agencies with several recruiters. Every paid plan includes the applicant tracking system and time tracking. DonutJobs reports an average of about 48 hours from search to signed offer.

Practical Use Cases

The right structure depends on the stage of the agency. A new agency with two creators can start on hourly pay and add commission after 60 to 90 days of data. An agency with a night shift can pay a higher base for overnight hours, or hire in a time zone where those hours are daytime. A larger agency can add tiers that rise as attributed revenue passes agreed thresholds. For the role itself, read what an OFM chatter is and the wider OnlyFans agency staffing guide.

Common Mistakes to Avoid

Three mistakes cause most chatter pay problems. The first is assuming commission only is always cheaper: if strong chatters will not take it, you pay for it in turnover and no-shows. The second is assuming a higher commission always drives better results, when conversation quality, response speed and training matter just as much. The third is changing the rules mid-month without telling the team. Keep the written terms current and share any update before it applies.

FAQ

What commission percentage should I offer a chatter?

Work backwards from your margin rather than copying a number. Decide the maximum share of revenue you can spend on chatting, subtract the base share you expect in a normal month, and use what remains as your commission room. Check the result against the break-even formula above, so your offer stays competitive with roles that pay commission only. Whatever percentage you choose, make it visible: send a monthly statement so the chatter can see exactly what they earned and why, and review the rate after a few months of data.

How often should I pay chatters?

Choose a schedule you can keep every time, then put it in writing. Weekly or fortnightly pay suits chatters who rely on regular income and can help you attract applicants who are new to the work. Monthly pay is simpler to run when commission needs a full month of sales data and refunds to settle. Some agencies pay the base weekly or fortnightly and the commission monthly. Whatever you choose, state the schedule, currency, payment method and who covers transfer fees in the offer, and never pay late.

Should I pay chatters for training or a trial shift?

Yes, pay for trial shifts and training time, even at a base-only rate. Paying signals that your agency is serious, attracts better applicants and avoids disputes about unpaid work. A common approach is a short paid roleplay or supervised trial shift on hourly pay, scored against the same areas you care about in live chats, then a move to your full hybrid structure once the chatter has a few weeks of measurable results. Agree the trial rate and length in writing before it starts.

Does DonutJobs take a cut of chatter pay?

No. DonutJobs charges a flat monthly plan, not a fee per hire or a share of chatter pay. There is no per-hire fee, no placement fee and no commission on wages, and DonutJobs does not handle wages. You agree the rate and commission with each chatter and pay them directly, using whichever payment method you both agree. That keeps your pay structure fully under your control, and your platform cost does not rise as your team grows or as their earnings increase over time.

Can I post a chatter role for free?

Yes. The DonutJobs Free plan includes one active job post and up to 10 applications, with no credit card needed. A person checks free posts before they go live, which takes up to 48 hours, while paid posts publish straight away. The Free plan does not include talent pool outreach, so you wait for applicants to come to you. If you are hiring several chatters at once or need cover quickly, the Agency plan adds 10 active posts a month and unlimited outreach to candidates in the pool.

The right structure is the one your chatters understand and your numbers support. Start with a clear base and a modest commission, measure for a few weeks and adjust with notice.

Post your role, review test results on profiles and start paid trial shifts this week. Create your free account and post a chatter role or browse the talent pool to see who is available.
