How to Build a 24/7 Chatter Rota Across Time Zones Without Burning Out Your Team

How to Build a 24/7 Chatter Team for Creator Accounts

5 min read

To cover a creator account around the clock, you need 168 hours of coverage a week. With 8 hour shifts that is 21 shifts. If each chatter works 5 shifts a week, you need at least 5 chatters for one seat (21 divided by 5 is 4.2, rounded up), plus a float chatter for sick days and leave. Fixed shifts, protected rest, a cap on consecutive days and short handover overlaps keep the team fresh. Hire across time zones so each person works a comfortable part of their own day. On DonutJobs you can post a role for each shift block and screen shift hours with knockout questions on Agency or Pro.

The Headcount Formula

Use this to work out how many chatters you need for each seat you want covered at all times.

  1. Weekly coverage hours = 24 hours x 7 days = 168
  2. Shifts per week = 168 divided by shift length. With 8 hour shifts, that is 21
  3. Chatters needed = shifts per week divided by shifts each chatter works, rounded up. At 5 shifts each, that is 4.2, so 5
  4. Add cover = at least one float chatter for absence, training and leave

If a seat needs fewer hours, such as a 16 hour day, the numbers shrink. If you cover several creators at once, multiply by the number of seats and adjust for how many conversations one chatter can handle, using your own message data to set that figure.

Why Time Zones Help

A team spread across time zones lets each person work during a comfortable part of their own day. If your night is another person's working day, you get overnight coverage without anyone working against their body clock. When you hire, ask candidates which hours they are comfortable working in their local time, and check their profile results alongside your own schedule needs.

DonutJobs' chatter jobs guide notes that agencies often pay more for overnight or weekend shifts. Some people prefer night work, so say clearly in your role post which blocks you are filling and how those hours are rewarded.

Sample Shift Patterns

These patterns are examples, so adapt them to your team.

  • Three 8 hour blocks. Split the day into 00:00 to 08:00, 08:00 to 16:00 and 16:00 to 24:00 in your reference time. Each block is staffed by chatters whose local time makes that block comfortable. This is the clearest pattern when you can hire across time zones.
  • Two 12 hour blocks. Fewer handovers but longer shifts, so plan proper breaks. It can suit a small team.
  • Overlapping blocks. 8 hour shifts that overlap by 15 to 30 minutes with the next shift. The overlap is used for handover, so no conversation is dropped.
  • Peak and off-peak staffing. A base team on every block, with extra chatters at your busiest hours. Look at your own message data by hour to find the peaks.

Keep the Rota Healthy

  • Prefer fixed shifts, so people keep the same block whenever you can
  • Leave a generous gap between the end of one shift and the start of the next
  • Set a maximum number of days in a row and give regular days off
  • Agree short breaks within shifts, with the next person ready to cover
  • Publish the rota well in advance and share less popular shifts openly
  • Check in regularly and watch for slower replies or more mistakes

Handovers That Keep Conversations Intact

A good handover lists open conversations and what each fan is waiting for, notes on fans who need special care, anything the creator asked to change that day, technical issues to escalate and promotions that are live or ending. Keep it in a short shared template. Our guide on what a chatter does during a shift helps you decide what belongs in it.

Staff Your Rota on DonutJobs

Fill each block with someone whose normal day matches it.

  1. Create your account and post one OF Chatter role per block, with exact hours, days and time zone. The Free plan includes one active post, and Agency or Pro let you post for several blocks.
  2. On Agency or Pro, add knockout questions in the Formbuilder on shift availability, so you see applicants who match your rota.
  3. On Agency or Pro, search the pool with Magic Search and Swipe and filter by skills and test scores. Check typing speed, English level and internet speed on each profile, since a stable connection matters most when nobody else is online.
  4. Run a trial shift in the real block, and on paid plans keep notes, stages and bulk actions in the ATS.
  5. Use the time tracking included in paid plans to confirm hours, and name a float chatter for absences. DonutJobs reports an average of about 48 hours from search to signed offer, which helps when you need to fill a block.

Screening Questions for Shift Blocks

  • Which block can you work reliably, and in what time zone?
  • Have you worked overnight or weekend shifts, and what helped you stay consistent?
  • What is your backup plan if your internet or power drops during a shift?
  • How would you hand over three open conversations at the end of a shift?

Practical Use Cases

A new agency covering one creator can use the formula to plan five chatters plus a float. A growing agency can add a block for the busiest hours. An agency that already runs a night team can use the checklist above to review its current schedule.

Plan the Hours That Need the Most Care

Not every account needs 24/7 cover. Some creators need only certain hours, so start from the creator's busiest windows and build outwards. Our guide on how many hours of coverage you need per day uses the same logic for support teams. Working time, rest and pay rules differ by place and by whether people are employees or contractors, so check what applies to your team. This article is general information, not legal advice.

FAQ

How many chatters do I need for 24/7 coverage?

With 8 hour shifts and 5 shifts per chatter per week, you need at least 5 chatters per seat plus a float for absence and leave.

Should chatters work rotating shifts?

Fixed shifts are usually easier on people. If rotation is needed, make it predictable and give plenty of rest between changes.

How long should a chatter shift be?

Many teams use 8 hours. Longer shifts can work with proper breaks.

How do I hire for overnight cover?

Look for people whose daytime matches your night, and on Agency or Pro use knockout questions about availability in your job post.

How do I avoid missed handovers?

Use a short shared template and overlap shifts by 15 to 30 minutes so that open conversations pass over cleanly.

A rota that works on paper also has to work for the people on it. Start with the formula, build in rest and review it often.
